The default playbook for an AI services company in 2026 is to operate from anywhere, sell into every vertical, and treat geography as a constraint to be engineered around. Remote teams. Async support. Zoom QBRs. Customers in 50 states and three continents.
We built NURO and RevOps OS the opposite way. Headquartered in Fort Myers. Locked to Lee, Collier, and Charlotte counties for active outbound. In-person quarterly business reviews. Same-day support inside our service area. Workflow templates calibrated for the operational realities of Southwest Florida — snowbird seasonality, hurricane re-engagement cycles, vacation rental turnover, license renewal patterns specific to Florida.
We did this because the geographic moat is the durable competitive advantage that the venture-funded national competition cannot buy.
What national AI agencies cannot do
A national AI agency can build great software. They cannot drive to a brokerage in Naples for a Tuesday morning meeting. They cannot send a delivery lead to a property management firm in Cape Coral the day a hurricane warning is issued. They cannot understand — really understand — that the buyer profile in Marco Island is different from the buyer profile in Punta Gorda, and that workflow templates need to reflect that.
More importantly, the national agency cannot show up in the same room as the operator on day one. The trust signal of physical presence in B2B services is enormous and largely ignored in the AI category — the assumption being that technology eliminates the need for proximity. It does not. It amplifies the value of proximity, because everyone else is going remote.
What SWFL-built workflows actually mean
SWFL-Built Workflows is one of the four productized differentiators inside RevOps OS. In practice it means every Foundation deployment ships with workflow templates that already understand the operating realities of the market:
- Snowbird re-activation sequences that fire when seasonal contacts return to the area in October-November, not January
- Hurricane re-engagement cycles for roofing, restoration, insurance-claim coordination, and post-storm property management
- Vacation rental turnover orchestration tuned to the SWFL peak-season calendar
- Real estate transaction workflows that respect the unique closing patterns of waterfront properties, condo associations, and HOA-governed master-planned communities
- Mortgage and title workflows calibrated for second-home financing, snowbird out-of-state signings, and 1031 exchange timing
A generic AI agency would build the same templates and configure them per market. We built them once, calibrated for the market we live in, and ship them as defaults. The marginal cost of onboarding a SWFL operator is lower because the templates already fit.
Why TAM is not a problem
The push-back we get on the geographic lock is always the same: aren't you constraining your market? The honest answer is that there are more SWFL operators in our ICP band — $5M to $50M in revenue, across the real estate ecosystem — than NURO will be able to serve at full delivery quality for years. Multi-vertical inside one geography means the addressable market in Lee, Collier, and Charlotte counties alone is larger than a single-vertical national play would be.
Geographic depth before geographic breadth. The opposite of everyone else's playbook. Defensible specifically because it is the opposite.
What this means for you, the operator
If your business is in Lee, Collier, or Charlotte county and you are evaluating AI services, the practical implication is that we will be in your office. We will know your market by name. The workflow templates already understand your operating cycle. The QBR is in person. The support is same-day. The relationship is durable in a way a remote vendor relationship cannot be.
If you are outside SWFL, we accept inbound interest opportunistically — but we are honest that you will not get the same density of attention that a Fort Myers operator will. The local-first model is the product, not a constraint to engineer around.
